There are so many things that create stress in the humanitarian and
Speaker:development world - unpredictable funding, toxic supervisors,
Speaker:organizational cultures that quietly reward long hours and self-sacrifice
Speaker:while discouraging rest and self-care.
Speaker:These circumstances are the reality.
Speaker:They matter.
Speaker:And they take a toll.
Speaker:So I want to be very clear from the start.
Speaker:This episode is not about denying how difficult these environments can be.
Speaker:But today I want to explore something deeper.
Speaker:Because while these situations contribute to stress, they are not the only reasons
Speaker:that we experience it the way we do.
Speaker:What often creates sustained stress is not just the circumstance
Speaker:itself, but how we relate to it.
Speaker:And that distinction matters more than we realize.
Speaker:My name is Torrey Peace, and I'm the host of The Humanitarian
Speaker:and Development Leader podcast.
Speaker:Let's get started, shall we?
Speaker:So, when stress becomes too much, many of us instinctively look for a way out.
Speaker:We change our jobs, we change organizations, we
Speaker:leave the sector entirely.
Speaker:I've seen it again and again and again, and sometimes that is
Speaker:absolutely the right decision.
Speaker:Leaving can be healthy, leaving can be necessary.
Speaker:Leaving can be an act of self-respect.
Speaker:But here's what I've noticed, both in my own experience and
Speaker:in coaching hundreds of leaders.
Speaker:Often when we try to reduce stress only by changing our circumstances,
Speaker:that is leaving or trying to escape, we end up finding ourselves in a very
Speaker:similar situation, just somewhere else.
Speaker:Another toxic supervisor, another organization constrained by funding,
Speaker:another culture that rewards overwork.
Speaker:That setting may change, but the stress pattern remains the same.
Speaker:And when that happens, it's usually because we haven't learned how
Speaker:to overcome the challenge itself.
Speaker:We've avoided it and avoidance, while understandable, doesn't
Speaker:help us grow as leaders.
Speaker:Let's take a closer look.
Speaker:This is an important distinction.
Speaker:There are two very different ways to reduce stress.
Speaker:One is through avoidance, removing yourself from the situation
Speaker:or changing the circumstance.
Speaker:The other is through growth.
Speaker:That is becoming the kind of leader who can face stress differently.
Speaker:Avoidance says, this situation is too much, I need to change.
Speaker:Growth says, this situation is challenging, what do I need to become?
Speaker:Who do I need to become to handle it differently?
Speaker:Growth does not mean tolerating harm.
Speaker:It does not mean staying in unhealthy environments indefinitely.
Speaker:It means taking responsibility for your internal experience, your
Speaker:boundaries, your standards, your responses, regardless of who you are.
Speaker:And that's a very different kind of leadership.
Speaker:So I see this pattern frequently, especially amongst women in the
Speaker:humanitarian and development field.
Speaker:Women come into the work deeply motivated.
Speaker:They care deeply.
Speaker:They want to make a difference.
Speaker:They wanna help people or the cause, and many organizational cultures
Speaker:quietly reward that over giving.
Speaker:Long hours are normalized.
Speaker:Perfectionism is praised.
Speaker:Saying yes becomes expected.
Speaker:And because many women have been socialized to be dependable,
Speaker:accommodating, and higher performing, they keep going.
Speaker:They push, they over-function.
Speaker:They ignore their own limits until they can't do it anymore.
Speaker:And at that point, the stress becomes unbearable and the only way to reduce
Speaker:it feels like leaving - leaving the role, leaving the organization, or even
Speaker:sometimes leaving the sector itself.
Speaker:So they take a break, they go to Dubai, they go to a different
Speaker:country, they take some time off, even within their own country.
Speaker:They recover and eventually they return.
Speaker:Often to a different organization, but the same pattern - long hours, high
Speaker:expectation, perfectionism, burnout.
Speaker:This is an example of reducing stress by changing circumstances without
Speaker:changing the underlying pattern.
Speaker:And until that pattern changes, the stress will simply recreate itself.
Speaker:Now, let me be very clear here.
Speaker:The solution is not to toughen up.
Speaker:Right, that's not what I'm saying.
Speaker:It's not to tolerate toxicity, and it's not to accept unreasonable demands.
Speaker:The solution is becoming a leader who can set boundaries
Speaker:even when it's uncomfortable.
Speaker:Say no without guilt, release perfectionism even when it's
Speaker:rewarded, and take responsibility for your own stress levels.
Speaker:That is leadership growth and it allows you to work in stressful environments
Speaker:without being consumed by them.
Speaker:Let me share an example.
Speaker:After I left one role, my former direct report struggled under a new supervisor.
Speaker:The environment felt very difficult.
Speaker:The supervision felt very challenging, and the stress was mounting.
Speaker:She called me one day and she said she was thinking about leaving her
Speaker:role, leaving the organization.
Speaker:She wanted to reduce her stress by changing her circumstance.
Speaker:So I asked her a different question.
Speaker:I asked her, what do you want for your team right now?
Speaker:Who do you want to be for your team right now?
Speaker:Because they are also facing the same challenge.
Speaker:That question shifted everything.
Speaker:She realized that despite the difficulty, she wanted to show up
Speaker:as a steady, supportive leader for her team during a hard transition.
Speaker:So instead of leaving immediately, she focused on how she wanted to lead.
Speaker:She set clearer boundaries.
Speaker:She managed her relationship with her supervisor differently, and
Speaker:she stayed grounded in her values.
Speaker:And over time something remarkable happened.
Speaker:She didn't just survive the situation.
Speaker:She grew and eventually she was promoted into that supervisor's role.
Speaker:She reduced her stress, not by escaping the challenge or leaving
Speaker:the organization, but by becoming the kind of leader who could handle it.
Speaker:So I wanna ask you something.
Speaker:Where in your life or leadership are you trying to reduce stress by
Speaker:changing your circumstances instead of becoming the person who can
Speaker:handle the situation differently?
Speaker:Where might stress be inviting you to grow and not leave?
Speaker:Again, this does not mean staying in a harmful environment forever.
Speaker:It means asking what is the situation here to teach me?
Speaker:About boundaries, leadership or self-trust.
Speaker:How can I grow from this?
Speaker:So I want to leave you with a few reflection questions.
Speaker:You might wanna pause the episode and actually write these down.
Speaker:Number one, what situation in my work currently feels most stressful?
Speaker:Number two, how am I trying to reduce that stress right now,
Speaker:through avoidance or growth?
Speaker:Number three, what boundary am I not setting?
Speaker:Number four, where am I giving more than is sustainable?
Speaker:And number five, why or who do I need to become to handle this differently
Speaker:regardless of whether I stay or leave?
Speaker:So leadership is not just about changing the world around you, it's about
Speaker:changing how you show up within it.
Speaker:Stress is inevitable in humanitarian and development work,
Speaker:but burnout doesn't have to be.
Speaker:You can reduce stress by constantly changing our circumstances, or you can
Speaker:reduce stress by becoming the leader who knows how to set boundaries,
Speaker:take responsibility and lead with clarity, regardless of where you are.
Speaker:That choice is a powerful one, and it's available to you right now.
