If you stepped away for a month, what would your customers still receive? For most expert business owners the honest answer is, not much, because their time is not just part of the service. It is the service. This episode shows you how to shift your expert business so your customers get the result without your calendar being the limit, and where AI fits once you have a system.
In This Episode
• Why a full calendar is a design problem, not an effort problem, and what to do instead
• The difference between delivering live and designing the experience, and why it matters
• How to turn your thinking into a Signature Pathway that someone, or something, other than you can follow
• What scalable engagement looks like in a customer’s week
• How to sort one customer engagement into L, J and R in about ten minutes
Why Your Calendar Becomes the Limit of Your Expert Business
Traditionally, the only way to deliver expertise was to deliver it yourself or hire a large team. One sale, one customer, one session, one calendar slot at a time. If you wanted to serve more people, you added hours or you added people. Tara describes the customer who had to step away from delivering for almost a year and watched her revenue stop immediately. That is the trap: when the work only happens when you are in the room, you cannot choose the higher-level work you want to do, and you cannot pursue anything else. The pattern is everywhere, and it is not a flaw in the people. It is how expert work has always been built.
Shift Your Expert Business: From Delivering Live to Designing the Experience
Many experts tried the next step: packaging what they do into a program or a cohort and selling it. For some, that brought revenue, and then customers were getting less of the result and the expert was less satisfied. Tara walks through three moves instead. First, shift from delivering live to designing the experience, so the question becomes what the customer needs to experience, in what order, to get the result. Second, shift from your hands to your thinking by writing down the governing idea as a clear route, your Signature Pathway. Third, shift from your calendar to your architecture, so the repeatable parts are carried by a system.
What Scalable Engagement Looks Like (and Why AI Needs a System)
Scalable engagement is a curated, repeatable experience that is not one to one and does not depend on you being live. In the composite example Tara paints, a customer joins on a Monday and her first step is already waiting, shaped by her answers. Midweek, a checkpoint asks how it went and a draft response is prepared for the expert to review in a few minutes. One live conversation sits where judgment matters most, and the expert chose it on purpose. AI is a great accelerator for the preparing and producing, but until there is a system it only adds noise. Tara’s view: AI will not make your expertise less valuable. It gives your expertise somewhere new to expand.
The L, J, R Exercise: Find What to Hand to a System First
Take one customer engagement from the first yes to the final result and list every touchpoint. Mark each one L if it needs you live, J if it needs your judgment but not your time in the moment, and R if it is repeatable, the same every time. Your Js and Rs are your first candidates for a designed experience. Pick the one that would give you the most time back and begin there.

Here's a question that all experts deal with in their business,
Tara Bryan:and one that I ask all of my customers.
Tara Bryan:If you stepped away for a month or more from delivery, what would
Tara Bryan:your customers still receive?
Tara Bryan:Not what you wish they received, but what would actually show up in
Tara Bryan:their week with you nowhere near it?
Tara Bryan:Most experts go quiet when I ask this, because the honest answer is not much.
Tara Bryan:The work happens when they're in the room, on the call, at the keyboard.
Tara Bryan:Their time is not just part of the service, it is the service.
Tara Bryan:This is why people come to The Scalable Expert, because they know
Tara Bryan:there is a better way to do both.
Tara Bryan:I have a customer that has felt this firsthand.
Tara Bryan:She actually had to step away from delivering her signature solution
Tara Bryan:in her business for almost a year.
Tara Bryan:Her revenue immediately stopped.
Tara Bryan:She came to me because she was ready to restart and build her business in a
Tara Bryan:way that allowed her to not only serve her customers at the highest level,
Tara Bryan:but to do so while she was playing with her grandson, visiting her family,
Tara Bryan:and enjoying other things in her life without it taking up all of her time.
Tara Bryan:Hey, everybody.
Tara Bryan:Welcome to season three of The Scalable Expert Podcast, the show for
Tara Bryan:established expert business owners who are maxed out on time and ready to
Tara Bryan:find the scalable impact of their work.
Tara Bryan:I'm your host, Tara Bryan, founder of The Scalable Expert and creator
Tara Bryan:of the INFINITE SCALE™ Method.
Tara Bryan:If you've built a business around your expertise but feel stuck
Tara Bryan:in the time for money trap, this podcast is your path forward.
Tara Bryan:Each week, I'll share stories and strategies and shifts to help you
Tara Bryan:step into a new scalable business model by declaring your authority,
Tara Bryan:packaging your expert framework, and streamlining your offers and systems
Tara Bryan:to ultimately become a scalable expert.
Tara Bryan:Because it's not about working harder, it's about building smarter.
Tara Bryan:All you need is one signature expert framework, and you can
Tara Bryan:deliver an infinite amount of ways to be able to scale your business.
Tara Bryan:All right.
Tara Bryan:Let's get started.
Tara Bryan:Today I wanna talk to you about how you can shift your expert business to
Tara Bryan:be able to not be controlled by your calendar, specifically around customer
Tara Bryan:delivery, your time, and the opportunity of how to leverage AI in a way that we
Tara Bryan:weren't able to do even six months ago.
Tara Bryan:Last week, I talked about choosing the one problem we're solving first.
Tara Bryan:The short version is that focus gets you further than more ideas and offers.
Tara Bryan:This week is what comes next.
Tara Bryan:Once you've chosen the problem, how do you deliver the result without
Tara Bryan:your calendar becoming the limit?
Tara Bryan:In this podcast, we have talked about packaging your expertise into a signature
Tara Bryan:methodology, so you extract the IP out of your head and into something that can
Tara Bryan:be tangible, and helps you lead and focus on the fastest path to customer results.
Tara Bryan:This is the foundation.
Tara Bryan:But once you have that, where do you go from there?
Tara Bryan:How do you go from being totally maxed out with your time to building
Tara Bryan:something that can grow and scale without more of you and your time?
Tara Bryan:That is where the real shift starts to happen.
Tara Bryan:That is the work that we do in system two of the INFINITE SCALE™ Method.
Tara Bryan:Imagine your brain when it's overwhelmed with ideas and possibilities and customer
Tara Bryan:requests, that are all slightly different.
Tara Bryan:As an expert, you love it to flex your expertise muscles and solve hard problems.
Tara Bryan:I know because this is also part of my expert DNA.
Tara Bryan:That pattern is everywhere, and I don't think it's a flaw in the expert.
Tara Bryan:I think it is how the expert work has always been built.
Tara Bryan:The challenge becomes when you don't have a business that can operate and
Tara Bryan:bring in revenue without your time.
Tara Bryan:You can't choose what higher level work you want to do
Tara Bryan:or even pursue other things.
Tara Bryan:This is the trap that, as experts, we will cycle through many
Tara Bryan:times before we get it right.
Tara Bryan:So what can we do differently to shift into becoming the scalable expert
Tara Bryan:and evolve how we show up in our business without sacrificing customer
Tara Bryan:results and our business growth?
Tara Bryan:Traditionally, the only way to deliver expertise was to deliver it yourself
Tara Bryan:or hire a large team of people.
Tara Bryan:It was one sale, one customer, one session, one calendar slot at a time.
Tara Bryan:If you wanted to serve more people, you had to add more hours or more team.
Tara Bryan:Maybe you evolved to packaging your knowledge into some type of
Tara Bryan:container, a course, a cohort, a program, and tried to sell that.
Tara Bryan:And that could have worked to bring in some revenue.
Tara Bryan:But you maybe found yourself, and quite honestly, your customers
Tara Bryan:getting less results, and you were less satisfied with the business.
Tara Bryan:Then this year happened, and the rise of AI changed things again.
Tara Bryan:So you maybe started to shift to another model.
Tara Bryan:Maybe you have prompts and skills and other things that are adding
Tara Bryan:to the knowledge and information junk drawer that you're trying to
Tara Bryan:make sense of in your business.
Tara Bryan:Now your time has just shifted to something else.
Tara Bryan:AI is a great accelerator, and it does let you do some things more efficiently.
Tara Bryan:Just yesterday it converted a PDF into a Word document in about five seconds flat.
Tara Bryan:It can create presentations and proposals.
Tara Bryan:AI tools make the effort of preparing and producing much cheaper.
Tara Bryan:But just like extracting the IP out of your head, until you have a system, it
Tara Bryan:all becomes more noise and chaos for you, your team, and your customers.
Tara Bryan:And here is the most important thing I want you to hear about
Tara Bryan:using AI as a tool in your business.
Tara Bryan:It will not make your expertise less valuable.
Tara Bryan:It gives your expertise somewhere new to expand.
Tara Bryan:I'm not here to predict what any tool is gonna do next year or give you a
Tara Bryan:promise of results, but I do want to help you, really imagine what's possible
Tara Bryan:for you and how to design for it.
Tara Bryan:I think of the shift in three moves.
Tara Bryan:The first move is moving from delivering live to designing the experience.
Tara Bryan:Instead of asking, "When can I meet with this customer?"
Tara Bryan:Ask, "What does this customer need to experience in order to get the result?"
Tara Bryan:That is a design question, not a scheduling question.
Tara Bryan:Number two, the second move is from your hands to your thinking.
Tara Bryan:Underneath everything you say, there's usually one governing idea,
Tara Bryan:the way you see the problem and the route that you take people on.
Tara Bryan:When you write it down as a clear route, that is your signature pathway, and
Tara Bryan:it makes your expertise followable by someone or something other than you.
Tara Bryan:The third move is from your calendar to your architecture.
Tara Bryan:Once the route exists, the repeatable parts can be carried by a system.
Tara Bryan:The preparation, the prompts, the practice, and the follow-through.
Tara Bryan:AI and other tools can carry those.
Tara Bryan:You decide what the experience is, what good looks like, and where you show up.
Tara Bryan:Let me paint a picture.
Tara Bryan:This is a composite, not one person.
Tara Bryan:A customer joins on a Monday.
Tara Bryan:By the time she sits down, her first step is already waiting for her, shaped
Tara Bryan:by her answers, not a generic welcome.
Tara Bryan:She works through it in her own time.
Tara Bryan:Midweek, a checkpoint asks how it went, and a draft response is prepared for
Tara Bryan:the expert to review in a few minutes.
Tara Bryan:One live session sits at the moment where judgment matters most, and
Tara Bryan:the expert chooses it on purpose.
Tara Bryan:The customer feels guided, not processed.
Tara Bryan:The expert did not disappear.
Tara Bryan:They moved to the places where only they can help.
Tara Bryan:This is what I mean by scalable engagement, a curated, repeatable
Tara Bryan:experience that is not one-to-one, and it does not depend on you being live.
Tara Bryan:It's the foundation of System 2 of the INFINITE SCALE™ Method,
Tara Bryan:and we're gonna spend a lot of time on it in the weeks ahead.
Tara Bryan:I wanna be honest with you, designing this takes testing.
Tara Bryan:It will not be right the first time, and I won't promise you a specific result.
Tara Bryan:And none of it means stepping out of your business.
Tara Bryan:It's presence by choice.
Tara Bryan:You decide where you are in the room.
Tara Bryan:And here's the belief I want you to hear, the belief that your customers
Tara Bryan:are paying you for your hours.
Tara Bryan:They are paying because they want the result that has been promised
Tara Bryan:and the fastest path to get there.
Tara Bryan:The hours were just the only container that we used to have.
Tara Bryan:So imagine this for a moment.
Tara Bryan:A year from now, your best thinking reaches every customer consistently
Tara Bryan:at the moments that they need it.
Tara Bryan:Your calendar has room for conversations that matter and for your next big idea.
Tara Bryan:Hold this picture and ask yourself what becomes possible.
Tara Bryan:Consider how you wanna show up and serve.
Tara Bryan:And also ask yourself what is possible around creating something that would
Tara Bryan:provide your customers with a great experience and be available to them when
Tara Bryan:they needed it, not when you had the time.
Tara Bryan:Here is something you can do today.
Tara Bryan:Take one customer engagement, from the first yes to the final result.
Tara Bryan:List every touchpoint a customer has with you, every call, every email,
Tara Bryan:every document, every check-in.
Tara Bryan:Next to each one, mark it in one of three ways.
Tara Bryan:L for needs me live, J for needs my judgment, but not necessarily my time
Tara Bryan:in the moment, and R for repeatable, the same process every single time.
Tara Bryan:Now look at your Js and your Rs.
Tara Bryan:Those are your first candidates for a designed experience.
Tara Bryan:Pick the one that would give you the most time back.
Tara Bryan:That's where you begin.
Tara Bryan:Your customers don't need more of your hours.
Tara Bryan:They need your expertise delivered well.
