After 9 years of working with service-based entrepreneurs, I can tell you that’s not always true.

Hiring without strategy does not create growth. It creates expense.

This is one of the biggest issues.

You hire someone because:

  • You don’t like doing it
  • It takes too long
  • Someone told you to

But you haven’t asked:

Do I even need this?

When you don’t understand the strategy behind what you’re outsourcing, you also don’t know:

  • What success looks like
  • What ROI should be
  • Whether it’s actually working

And that’s how money gets wasted.

You Might Not Be as Busy as You Think

This one might sting a little.

Most service-based entrepreneurs are not overwhelmed with essential work. They’re overwhelmed with unnecessary work.

That could look like:

  • Creating content that doesn’t convert
  • Being on platforms that don’t bring clients
  • Overcomplicating your marketing

When you strip your business back to what actually drives revenue growth, you often realize you don’t need as much help as you thought.

Hire to Solve a Bottleneck, Not a Feeling

This is the shift.

You don’t hire because you feel overwhelmed.

You hire because you’ve identified a specific bottleneck:

  • You’re at capacity with clients
  • You can’t take on more sales calls
  • A repeatable process is slowing you down

When you know exactly what the problem is, you can hire the right support to fix it.

That’s how outsourcing strengthens your sales process instead of complicating it.

Strategy Comes Before Support

This is one of the most important takeaways.

If your pipeline isn’t working, hiring someone to bring in more leads won’t fix it.

If your conversion rate is low, more visibility won’t fix it.

You need to understand:

  • Where your leads are coming from
  • How they’re moving through your sales process
  • Where they’re getting stuck

Only then does outsourcing make sense.

Otherwise, you’re just adding more activity without improving results.

You Need to Know If You Need Brains or Hands

This is the simplest way to look at it.

Do you need:

  • Strategy (brains)
  • Execution (hands)

Most people hire hands when they actually need brains.

They hire someone to do the work before they understand what the work should be.

And that disconnect is what leads to wasted time, money, and energy.

Smart Outsourcing Supports Sustainable Growth

Outsourcing is not the problem.

Timing is.

When done correctly, outsourcing:

  • Frees up your time for revenue-generating activities
  • Strengthens your pipeline
  • Improves your sales process
  • Increases your profit

But when done too soon, it does the opposite.

That’s why this decision matters so much.

Because the goal is not just to grow your business.

It’s to grow it profitably.

One of the biggest lies that I see in the online space is that the answer to freaking every problem is hire somebody, outsource that, delegate that need more time, hire va, need more clients, hire a marketing agency, need better content, hire a social media manager.

Speaker A:

And it's like, hire, hire, hire, delegate, delegate, delegate, outsource, outsource, outsource, right?

Speaker A:

And before long, you've got five contractors, you're paying everybody except yourself.

Speaker A:

And I know that there are some of you listening that are going to be like, oof, that is so true.

Speaker A:

You're paying everybody else.

Speaker A:

And then at the end of the day, what are you actually paying you?

Speaker A:

Right?

Speaker A:

And also too, it's not so much even just about the money, but about why I don't always recommend outsourcing.

I think so many people outsource too soon and why and how you should be outsourcing really needs to be a little bit more thought out than just higher, higher, higher.

And I just think that a lot of people are not necessarily growing their business in the way that they think they are by simply outsourcing.

So anyway, this one might get a little spicy.

I don't know.

It's not like I feel super spicy about it, but it just seems like it's something I'm seeing over and over and over right now in the online space.

Speaker A:

And I'm like, what in the actual is going on?

Speaker A:

Like, this message just seems so loud right now.

Speaker A:

I don't know if it's because of AI.

Speaker A:

I. I don't know.

Speaker A:

But I've been having quite a few conversations about it.

Speaker A:

So of course, when I have great conversations, it's.

Speaker A:

It ends up on the pod.

Speaker A:

So here we are.

Speaker A:

All right, so that's what we're talking about, outsourcing.

Speaker A:

Too soon?

Speaker A:

Yeah, let's do it.

Speaker A:

Okay, here's the thing about outsourcing.

Speaker A:

I am a big fan of outsourcing things.

Speaker A:

If you don't like them, if you can't do it, blah, blah, blah.

Speaker A:

But outsourcing should increase your profitability.

Speaker A:

You know, I'm always going to come back to profit, right?

Speaker A:

Not just decrease your workload.

Speaker A:

Okay.

Speaker A:

And this is the problem is I'm seeing people saying they want to decrease their workload, but where's the profit in it?

Speaker A:

What's the ROI on it?

Speaker A:

What are we gaining from it?

Speaker A:

Right?

Speaker A:

So if hiring someone isn't creating more capacity that you are filling more revenue or more profit.

Speaker A:

Right?

Speaker A:

Like, what are we outsourcing and why?

Speaker A:

Again, I'm not saying it's not a good idea, but I think we need to be a little bit more strategic about it.

Speaker A:

Okay.

Speaker A:

And so I just think it's all about timing and understanding what we're trying to gain and benefit from by doing the outsourcing.

Speaker A:

All right, but here's the thing.

Speaker A:

I was having this really great conversation and we were talking about outsourcing and this was, this was another marketing strategist that I was talking to and I was like, what do you think it is why people are hiring so much of the done for you versus the strategy side?

Speaker A:

And like hiring all these contractors?

Speaker A:

Like, what, what?

Speaker A:

Because she's been in business a long time too.

Speaker A:

She's been in even, I think she's been a business owner like 19 years longer than me.

Speaker A:

And she was saying, like, I really feel like in some ways outsourcing has become a bit of a status symbol and I literally couldn't disagree with her.

Speaker A:

Right?

Speaker A:

And it's like, people love to be able to say, like, I have a team or my VA handles that, or my social media manager, or this one is my favorite.

Speaker A:

I have an OBN.

Speaker A:

My, my OBM.

Speaker A:

Most of you don't need an OBM.

Speaker A:

I'm, I'm here.

Speaker A:

Those of you that are OBMs, don't be mad at me, okay?

Speaker A:

But I think you'll also agree that a lot of people hire an OBM when what they're looking for is a va or they're looking for somebody that's an actual like task doer versus somebody that's actually managing them.

Speaker A:

Right?

Speaker A:

And a full on business manager.

Speaker A:

Okay?

Speaker A:

But again, people are hiring OBMs because somebody said they should have an OBM.

Speaker A:

Like every business owner should have an OBM.

Speaker A:

Well, not necessarily.

Speaker A:

Not if there's not a whole lot of business to manage.

Speaker A:

Right?

Speaker A:

So again though, but like somewhere along the way, like having contractors has become this like proof that your business was successful, right?

Speaker A:

Because if you're hiring, then things must be going really well because you have the money to pay for these people.

Speaker A:

Well, okay, not everybody, right?

Speaker A:

I know for a fact some people are putting it on credit.

Speaker A:

Some people are going into debt paying these people.

Speaker A:

Some people are paying everybody else.

Speaker A:

And they're not literally not taking a paycheck themselves because they're paying everybody but themselves.

Speaker A:

Right?

Speaker A:

And so here's my thing is like a profitable solo business is far healthier than an unprofitable business with six contractors.

Speaker A:

Like, hear me when I say that, like, what is your goal?

Speaker A:

What is your, like, what are you trying to work towards.

Speaker A:

Because if profit and paying yourself a reasonable, like, a good paycheck, like, there are ways that you can scale your business in a solo way and build your offers and your capacity and work with all of that.

Speaker A:

That so that you can maintain some level of, like, solo business versus hiring all of these contractors.

Speaker A:

Another one is, like, with agencies, I see this all the time, too.

Speaker A:

Like, people saying, oh, I need to create an agency.

Speaker A:

No, not necessarily.

Speaker A:

Maybe you just need to change your business model a little bit, right?

Speaker A:

Because again, just because you.

Speaker A:

You're bringing on new people doesn't necessarily mean you're bringing in more money.

Speaker A:

Right?

Speaker A:

So again, like, I want to make sure that you're really, really profitable and that the business is sustainable before we start bringing on a ton of contractors.

Speaker A:

Now, I had a really great conversation with a biz bestie of mine who outsourcing.

Speaker A:

She's newer in business and she's outsourcing everything, like, literally everything.

Speaker A:

And I had a little conversation with her.

Speaker A:

I was like, just tell me why.

Speaker A:

Like, explain to me why you feel all of this is so worth it right now when you literally aren't taking a paycheck because you're paying all these people.

Speaker A:

Like, explain it to me.

Speaker A:

And one of the things that she said is she's like, michelle, I'm literally not good at any of these things that I'm hiring out.

Speaker A:

And I.

Speaker A:

They take me hours, and those hours take me away from billable time.

Speaker A:

And so if I can't, if I don't have any time to work with clients because I'm doing all of these other things, then what?

Speaker A:

How can I make money?

Speaker A:

Right.

Speaker A:

I understand that.

Speaker A:

However, some of the things that she was hiring, I'm like, but what's the strategy for it?

Speaker A:

She's like, I don't know.

Speaker A:

I'm just relying on them to come and bring the strategy.

Speaker A:

And it's like, okay, but do they have that?

Speaker A:

And do they know the overall strategy of your entire business to be able to give that?

Speaker A:

Or do they know just their specific piece, but they don't know how it plays in with everything else?

Speaker A:

And so I also look at like, okay, fine, I hear you.

Speaker A:

You're not good at these things, and they take you forever and you don't want to do them.

Speaker A:

I hear that.

Speaker A:

But then my question back to you is, but do you really need all of them?

Speaker A:

Because that is the question, right?

Speaker A:

Is you're outsourcing it because you don't know how to do it and you don't want to do it.

Speaker A:

And it takes you too much time to do it.

Speaker A:

Where my question is, but do we really need to do it?

Speaker A:

And I'm going to give you a perfect example of this.

Speaker A:

I had a operations manager you could call, I think.

Speaker A:

I don't think she was using the term obm.

Speaker A:

She started out as a VA for me, and then we just kept adding everything to where she was literally basically managing my entire business.

Speaker A:

All I was doing was talking to clients.

Speaker A:

This was in the height of COVID when things were really, really busy.

Speaker A:

And then that Covid boom kind of started to fall 20, 23 ish.

Speaker A:

And so what I was paying her, I was like, I can't.

Speaker A:

I can't keep paying you this because I'm not paying myself and blah, blah, blah.

Speaker A:

And so I hand her hand everything back to me.

Speaker A:

And when I had her hand it all back to me, half the shit that we were doing, I was like, what is the freaking point of this?

Speaker A:

Why are we even doing this?

Speaker A:

Right?

Speaker A:

And that's the problem is you start handing off and delegating so much that you start to lose sight of what you' doing and why, right?

Speaker A:

And so when I had to do it myself, I was like, well, I don't really see where there's a return on this piece and I don't really see where there's a return on this piece and this piece, right?

Speaker A:

And so I ended up stripping it so far back, I was like, so much.

Speaker A:

I was like, wow, like, how much was I paying for that really was not even relevant.

Speaker A:

Like, it didn't need to be getting done, right?

Speaker A:

And that's the other thing is, like, I think people hire out and outsource these things when, like, you've never learned it or done it yourself, yourself.

Speaker A:

So you don't really know what you're trying to achieve with it or what the actual result should be, right?

Speaker A:

And I'm not saying, like, that you need to be an expert in it, but you have to have some understanding of it because then you'll know whether or not it's netting the result that you're looking for, right?

Speaker A:

So, like, if you've never learned sales, like, you can't just outsource sales a hundred percent, because what happens when you want to sell yourself or what happens when you're networking or.

Speaker A:

You know what I mean?

Speaker A:

Like, you can't have somebody on your shoulder every minute of every day of every single situation.

Speaker A:

Like, you have to have some sales skills, right?

Speaker A:

Or if you've never done marketing, you've Got to understand marketing to some degree.

Speaker A:

Like, you've got to at least have an understanding of it, because again, somebody else is going to come in with a marketing strategy that works for them.

Speaker A:

That may be completely irrelevant to your business, but because you don't know that or you've never taken the time to figure it out, like, you don't know whether or not it's relevant.

Speaker A:

And so you could end up literally pissing thousands of dollars away on a strategy that was never designed to work.

Speaker A:

And, like, outsourcing, right?

Speaker A:

So it's like, again, like, if you don't, if you've never done it and you're just outsourcing up front, like, how do you know if it's successful, right?

Speaker A:

How do you know what you're even asking for?

Speaker A:

How do you know whether it's working, right?

Speaker A:

You're just like, you can't just delegate every single thing and then just hope for the best, okay?

Speaker A:

And then this one might sting a little, but the reality is, is, like, most probably are not nearly as busy as you think you are.

Speaker A:

You're busy doing that doesn't need to be done.

Speaker A:

That's what we were just talking about, right?

Speaker A:

And I get that because I'm the same way.

Speaker A:

Like, I've been there, done that.

Speaker A:

I'm not saying I haven't.

Speaker A:

Again, I always say, like, learn from me because I've been here, done this.

Speaker A:

But again, like, if you're feeling like you're busy all the time, I want you to really take it before you just start delegating and hiring it out.

Speaker A:

I want you to give, like, be the responsible CEO in your business and really look at what am I frigging busy doing.

Speaker A:

Because if you're just busy doing bullshit, well, go outsource it.

Speaker A:

But you're just pissing your money away because there's no result at the end of that, right?

Speaker A:

So again, like, why are you.

Speaker A:

You've got to really understand, like, what is it that you're busy doing?

Speaker A:

Are you constantly chasing shiny objects?

Speaker A:

Are you creating all this unnecessary work?

Speaker A:

Are you consuming too much content?

Speaker A:

Are you, you know, chasing new strategies every single month?

Speaker A:

Are you just, you know, scrolling social media?

Speaker A:

Are you creating endless amounts of content and doing nothing with it?

Speaker A:

That's a big one.

Speaker A:

I've seen that a lot.

Speaker A:

You know, again, like, how are you acquiring clients?

Speaker A:

You're only likely acquiring clients in a few ways.

Speaker A:

I have a client right now that just did that, and she's like, I have.

Speaker A:

My ideal clients are coming from Instagram and Word of mouth.

Speaker A:

Okay, great.

Speaker A:

Do more of it, right?

Speaker A:

But that doesn't mean you need to be on LinkedIn.

Speaker A:

It doesn't mean you need to be on threads.

Speaker A:

It doesn't mean you need to be on all the places, you know, that you've got Instagram figured out.

Speaker A:

So stay with Instagram.

Speaker A:

Right?

Speaker A:

Like, that's what I mean.

Speaker A:

Like, are you really as busy as you think you are, or are you just busy keeping yourself busy and then like, oh, my gosh, I need to hire this out, right?

Speaker A:

Again, I'm over here.

Speaker A:

Like, let's hire it out if it's going to free up.

Speaker A:

Like, if you're over here busy because you create custom contracts and custom proposals for every client, and you have a bunch of sales calls, and then every sales call requires you to create this proposal where you could literally hire a va and they could be creating the proposal so that you could be on more sales calls.

Speaker A:

Okay, that's a great use of delegation.

Speaker A:

But again, you know exactly what the process is.

Speaker A:

You know exactly what you're hiring for.

Speaker A:

One thing I delegated out was the repurposing of this podcast.

Speaker A:

I love to create content on this podcast.

Speaker A:

For years.

Speaker A:

I've had this podcast for five freaking years.

Speaker A:

And for the first four of them, or three and a half of them, I wasn't doing shit with the episodes aside from putting them out there.

Speaker A:

So how can I sit here and say that I wasn't doing it, wasn't growing or whatever?

Speaker A:

Because at the end of the day, like, I just.

Speaker A:

Repurposing was not a strong suit of mine.

Speaker A:

But I also knew my best content is sitting here on this podcast, so I needed somebody to repurpose it.

Speaker A:

So I did hire that out, because me sitting here and repurposing content takes forever because it's not a good skill of mine.

Speaker A:

It's not something that I enjoy doing, and it's not something I'm very well, you know, versed in.

Speaker A:

I did try it, but I tried it and wasn't consistent with it, which is part of it, right?

Speaker A:

And then I knew that, like, it was going to tie up my time where I'm better off spending my time on coffee chats, calls, teaching workshops, all of those things, because that's where my expertise is, and I can do all of those things.

Speaker A:

So while she's repurposing content in my podcast, I'm hosting workshops, having coffee chats, recording content, right?

Speaker A:

Like, I'm doing all of those things.

Speaker A:

And so that's where it is a good use of Time, but really looking at, like, where is there a bottleneck?

Speaker A:

Right?

Speaker A:

What is the bottleneck?

Speaker A:

Like, I was the bottleneck when it came to my podcast growing, because I literally was not repurposing it.

Speaker A:

So.

Speaker A:

And I couldn't get it to grow.

Speaker A:

I couldn't get it past a certain download number because I literally just was not sharing it enough.

Speaker A:

And so since then, my podcast and literally down, like, doubled since I started doing that.

Speaker A:

So again, there's massive ROI on it.

Speaker A:

And I can see the roi.

Speaker A:

All right, so again, like, hiring, you want to hire to remove a bottleneck, not just because it's like, I think I want to do this or I think I want to do that, right?

Speaker A:

So ask yourself, like, what is currently preventing your growth?

Speaker A:

Is you doing your own bookkeeping?

Speaker A:

Stealing eight hours a month for you from you because it takes you forever?

Speaker A:

Okay, well then that's probably worth outsourcing.

Speaker A:

But is it like editing a reel?

Speaker A:

Because that takes you 10 minutes instead of five.

Speaker A:

I don't.

Speaker A:

Although I do have a great social media manager that has just a literal reels editing package.

Speaker A:

Again.

Speaker A:

And, like, that's what I'm saying.

Speaker A:

There's.

Speaker A:

There's ways to outsource.

Speaker A:

Like, if you don't need to outsource your entire social media management, you just need to outsource the editing of the reels.

Speaker A:

Okay, great.

Speaker A:

My client Brit will do that for you.

Speaker A:

So again, like, really looking at where the bottleneck is and then hiring the person that can fill and, you know, take the bottleneck away.

Speaker A:

But again, like, if your bottleneck is sales, hiring a Pinterest manager isn't necessarily going to fix that.

Speaker A:

Right?

Speaker A:

If your bottleneck is in your pipeline.

Speaker A:

Right.

Speaker A:

Hiring a lead generator is only going to work if you have a pipeline built to move people through it.

Speaker A:

But if it doesn't and you don't have a strategy to move people through your pipeline, hiring somebody to do lead generation is only going to put a bunch of freaking leads in your.

Speaker A:

In your CRM that you don't have anywhere to go with them.

Speaker A:

Right?

Speaker A:

Like, that's what I mean.

Speaker A:

Like, I don't feel like there's a strategy behind it.

Speaker A:

So thing is, like, why are we not looking at the overall strategy and figuring out, like, what is actually broken?

Speaker A:

Where is the bottleneck?

Speaker A:

Because again, if it's a pipeline problem, maybe you already have a bunch of leads and they're not moving through.

Speaker A:

Because again, this is like one of the biggest bottlenecks I see inside of fba.

Speaker A:

People always think, like, they need More leads, more leads, more leads.

Speaker A:

And so they like hire the done for you leads person or whatever.

Speaker A:

When really it's not at all that they need more leads, it's that they need to figure out how to convert them better because they're not converting them.

Speaker A:

So more leads doesn't solve a con problem.

Speaker A:

Right?

Speaker A:

Hiring out a done for you person to bring in more leads does not solve the fact that you still have a conversion problem.

Speaker A:

Right?

Speaker A:

So again, like, you've got to understand what is the actual problem.

Speaker A:

But here's the thing, most people don't know how to even find the real problem.

Speaker A:

So they hire people based on what they think the problem is and then wonder why it doesn't get results and wonder why they're spending all this money and we're not making any money.

Speaker A:

Right?

Speaker A:

I had a client who was literally paying a VA twelve hundred dollars a month.

Speaker A:

And I was like, well, what is she doing for you?

Speaker A:

Not a VA and ob.

Speaker A:

She literally only takes on clients a month because that's all she has the capacity for right now in her current life season.

Speaker A:

So I'm like, why are we paying a VA or obm?

Speaker A:

What is she actually doing for you?

Speaker A:

And she's like, well, she sets up a folder for me when I get a new client.

Speaker A:

Like, but you're only taking on three clients like in the folder's already created, so why can't you duplicate that?

Speaker A:

Like, I'm sorry, that's not worth twelve hundred dollars a month.

Speaker A:

Like, and you're wanting to hit this certain goal, but twelve hundred dollars a month is going to somebody that you don't even know what she's doing.

Speaker A:

But somebody told you to hire an obm, so you hired an obm because OBM was the way that you're going to.

Speaker A:

But why?

Speaker A:

What is she scaling?

Speaker A:

There's Nothing to scale.

Speaker A:

OBMs can only scale your business if you have the structure, the strategy and the foundation set up in place to help for them to come in and help you scale it.

Speaker A:

But they can't just magically scale your business because you hired them, right?

Speaker A:

So again, you need to really understand, like, do I need hands or brains?

Speaker A:

This is something I always say at the end of the year when we do our year end reflection is, what do I need right now?

Speaker A:

Is it hands or brains?

Speaker A:

Brains.

Speaker A:

Because sometimes we need brains beforehand, right?

Speaker A:

You need strategy.

Speaker A:

This is why I always tell my clients, like, I'm not telling you not to outsource, but I'm saying come to me first because I want to make sure that A, it's going to get you a return on your investment and B, that you have the money to invest into it.

Speaker A:

Because I don't want to see you cut into your own paycheck to hire somebody else.

Speaker A:

Like, we've got to look at and figure out, like, where is it actually hindering your paycheck because you can't take on any more clients, right?

Speaker A:

There's this fine balance of like, I can't take on any more clients because I'm doing all of this, this work and I can't grow my revenue because I'm doing all this work.

Speaker A:

So I need to outsource rate.

Speaker A:

Great.

Speaker A:

Then we look at that and go, okay, if we take this, this and this off your plate, where does that allow you to take on new clients?

Speaker A:

That allows you to break through that revenue plateau.

Speaker A:

But if you're not at a revenue plateau and you're not capped at capacity and you're not literally balls to the wall like where you literally have zero time left in your day and, or you know for a fact you've cut all the fat and you're not doing anything that doesn't require bring you a return on investment.

Speaker A:

Like, if you don't have that information, you don't have that data to support that hiring somebody may or may not work.

Speaker A:

And that's all I'm saying is, I'm not saying don't hire the done for you service provider.

Speaker A:

I'm a huge fan of it.

Speaker A:

But what I'm saying is, do you need brains and strategy before you need hands?

Speaker A:

Because hiring hands can only take you so far if you don't have a strategy behind it.

Speaker A:

Right?

Speaker A:

And that's what I was saying to this friend of mine that's brand new in business, was hiring all these hands and I'm like, but what is this strategy?

Speaker A:

And she's like, well, they're going to do this, this and this and, and the whole point and we're going to do, what we're trying to do is build, we're trying to build excitement and create this, like, excitement around this new offer.

Speaker A:

But the new offer is not created.

Speaker A:

The new offer doesn't have a strategy to be created.

Speaker A:

The new offer doesn't have a timeline of when it will be done.

Speaker A:

Right?

Speaker A:

Like, so what are we creating interest to something that doesn't exist.

Speaker A:

And you already have offers that do exist.

Speaker A:

And right now we need cash in the bank.

Speaker A:

So if we need cash in the bank, why are we building something new versus driving traffic to what is Already working.

Speaker A:

Right?

Speaker A:

An offer that is already built.

Speaker A:

An offer.

Speaker A:

That's what I mean by strategy.

Speaker A:

Like, somebody that's done for you may.

Speaker A:

Some of them have that strategy, but do they have the overall picture of your business and your goals and knowing what your North Star is and knowing all the facts and all the things?

Speaker A:

No, that's what I'm saying.

Speaker A:

Like, that's what I.

Speaker A:

The role that I play for my clients is like, let's look at all of the things and then let's look at.

Speaker A:

Okay, if we're going to outsource, the amount of clients I have that have come to me with a. Outsource a list of people that they're outsourced to, and when I ask them why they can't tell me why they've outsourced.

Speaker A:

It is insanity to me.

Speaker A:

Like, why are you putting all of your money and all of your profit into somebody else when you don't even know why?

Speaker A:

And, like, it sounds obvious when I say it out loud.

Speaker A:

And, like, when.

Speaker A:

But I want you to sit with that, right?

Speaker A:

So, like, when should you actually hire is like, when you know that you have enough profit to afford it?

Speaker A:

When you have the ability to measure an roi, right?

Speaker A:

Because you've been there, done it.

Speaker A:

You know what the ROI is.

Speaker A:

When you have very clear expectations.

Speaker A:

When you're maybe sitting at a revenue cap, but not always a revenue cap, because a revenue cap could just.

Speaker A:

Simply because you're not good at time management.

Speaker A:

Right?

Speaker A:

A repeatable process.

Speaker A:

So, like, with the podcast repurposing, it was very obvious of like, okay, we have this podcast.

Speaker A:

Here's how I want you to repurpose it.

Speaker A:

And it's the same and we don't change it, right?

Speaker A:

So, like, again, easy peasy.

Speaker A:

But when you don't want to hire, it's just because it's.

Speaker A:

I don't feel like doing that.

Speaker A:

I don't really like it.

Speaker A:

Well, everybody else has a va, so I felt like I needed a va.

Speaker A:

Right?

Speaker A:

Okay.

Speaker A:

No, Those are not times to hire.

Speaker A:

Sometimes we got to just be the CEO.

Speaker A:

Sometimes we just got to be the doer in our business for a while, even if we don't like it.

Speaker A:

Okay?

Speaker A:

I do things all day long because I don't like and that I don't love doing, but I'm doing them because I also love paying myself, right?

Speaker A:

Like, and there will come a time when I can hire them out, but right now is.

Speaker A:

It's like, is that really what I need?

Speaker A:

And is that really where I want to spend my Time and money.

Speaker A:

I don't think so right now, right?

Speaker A:

So again, like, I'll give you another example of this is I am switching over.

Speaker A:

So Back Pocket Insights, the private podcast, I'm not putting new episodes on that.

Speaker A:

You can still opt in.

Speaker A:

It's still free.

Speaker A:

You can still get all the old episodes.

Speaker A:

What I'm going to start doing is dropping these little audio series on it.

Speaker A:

That's a topic for another day.

Speaker A:

But I am inside of FBA still doing a private podcast because FEA members, they're like getting these little voice note memos from me, right?

Speaker A:

So I rebranded the podcast.

Speaker A:

It's still private Podcast.

Speaker A:

And I was like, talking to a friend and I was like, there's a side of me that wants, you know, anybody new coming into the Focus Visionary accelerator to have access to all of those podcasts on Back Pocket Insights.

Speaker A:

And she's like, well, you need to make it easy.

Speaker A:

We don't want to have to go listen to two different podcasts plus your main podcast.

Speaker A:

I was like, I get it.

Speaker A:

And she's like, well, can you pay a VA to transfer over all the old episodes to the new podcast?

Speaker A:

And I was like, well, I could, but I don't know if I want to spend the money for that.

Speaker A:

And she was like, yeah, but what about your time?

Speaker A:

And I'm like, yeah, but my whole point is I don't know that it's worth either of our time, right?

Speaker A:

Because like, when I look at the listens on it, it's like, is this worth me?

Speaker A:

It's definitely not worth my time.

Speaker A:

But is it even worth her time, my VA's time?

Speaker A:

Because I got to pay her, right?

Speaker A:

Is it even worth her time to be doing this?

Speaker A:

Or is it just like, well, I could, but it would just be busy work.

Speaker A:

And what's the ROI on that?

Speaker A:

Like, at the end of the day, if I have an episode on Back Pocket Insights that I want somebody in FBA to listen to, I can literally send them the link to it directly.

Speaker A:

And it's just as easy.

Speaker A:

I don't need to pay somebody to go over and do all of it.

Speaker A:

That's what I mean by, like, looking at the strategy of like, there's so many things that we so easily.

Speaker A:

If we don't stop and think, I could have easily just told her, I need you to download and upload all of these over to it.

Speaker A:

But it's like, but why?

Speaker A:

Why?

Speaker A:

Right?

Speaker A:

So again, you don't you want to make sure that you're like literally sitting with it before you just outsource it.

Speaker A:

And so many times I've done this myself.

Speaker A:

Like, so many times I' outsourced something and thought and then changed it.

Speaker A:

And it's like, because the thought wasn't fully formed yet, like, the whole delegation, let me just hire this out.

Speaker A:

Let me just.

Speaker A:

I don't feel like doing this, so I'm going to hire it out.

Speaker A:

And it's like, but is it really ready to be hired out?

Speaker A:

Do we.

Speaker A:

Is it a fully formed thought?

Speaker A:

Is there a fully formed strategy behind it?

Speaker A:

Right.

Speaker A:

Like, that's my point.

Speaker A:

And it's really not a badge of honor to sit here and be like, I've got all these team members.

Speaker A:

Quite frankly, the re.

Speaker A:

Half the reason I'm in business is because I don't want to manage people.

Speaker A:

Right?

Speaker A:

And in, in, in corporate, if I were going to work my way up the ladder, I would have had to step into a leadership position that would have required me to manage a bunch of people.

Speaker A:

And it's like, I didn't want to manage all those people.

Speaker A:

And so again, like, if I didn't want, I don't want to manage them.

Speaker A:

So I built my business to a place where I can run with a very lean team because that's what's important to me.

Speaker A:

Right?

Speaker A:

So again, like, having this big team is like, not near as much of a badge of honor as a lot of people are wearing it.

Speaker A:

Like, and I even see this with my clients.

Speaker A:

Like, oh, my God, I have team.

Speaker A:

I have a team.

Speaker A:

I have a team.

Speaker A:

Great.

Speaker A:

Do you have a paycheck?

Speaker A:

That's what I want to know.

Speaker A:

Like, sorry, but like, I'm team profit, team paycheck.

Speaker A:

Okay.

Speaker A:

And I'm all for supporting other people's businesses a hundred percent.

Speaker A:

I'm the biggest supporter of other people's businesses.

Speaker A:

But again, it's all done strategically.

Speaker A:

So before you outsource, I want you to, like, really look at brains or hands.

Speaker A:

Do I need brains or hands?

Speaker A:

Because you might need brains first.

Speaker A:

Right?

Speaker A:

I want you to book a call with me.

Speaker A:

I'm literally going to start calling it a before you invest call again.

Speaker A:

I don't care if it's hiring me long term or not, but, like, literally, I want to be able to offer you this service that says, before you invest, let's talk about it.

Speaker A:

We're going to look at, not only is it financially sound for you to make that decision, but does it make sense for you from a overall strategy picture?

Speaker A:

Like, do we have an ROI on this?

Speaker A:

Because I don't Want to see you spend and waste thousands of dollars when maybe that's not what you need right now.

Speaker A:

Right?

Speaker A:

So, yes, I think we have glorified having a team and forgotten the point of having a business.

Speaker A:

Business.

Speaker A:

And the goal of having a business is not necessarily to manage people.

Speaker A:

The goal is profitability.

Speaker A:

A profitable business that gives you freedom.

Speaker A:

Right?

Speaker A:

And sometimes that means hiring, and sometimes that means just simply simplifying.

Speaker A:

Right.

Speaker A:

And knowing the difference is one of the most strategic decisions you will ever make as a founder.

Speaker A:

This is you stepping in to the CEO role in your business and really looking at it and going, do I really need this or am I just hiring from a place of emotion or hiring from a place of.

Speaker A:

Of like, getting caught up in the noise and all of that?

Speaker A:

Right?

Speaker A:

So I want you to really sit with and ask yourself, will this investment create more revenue, more profit, or more strategic capacity for me?

Speaker A:

And if the answer is no, then we have to look at, okay, but why?

Speaker A:

Why won't it create more revenue?

Speaker A:

Why won't it create more profit?

Speaker A:

It's not to say it's not a good hire.

Speaker A:

It just means it means more.

Speaker A:

It needs more strategy behind it before you do it.

Speaker A:

Okay?

Speaker A:

So again, I am definitely not anti outsourcing.

Speaker A:

I just think so many people are outsourcing too soon.

Speaker A:

It to be a beneficial outsourcing relationship for everybody.

Speaker A:

And if you outsource too soon and then you have to fire them because you don't know what the freak you're doing and it's not worth it.

Speaker A:

Like, that's not great either, Right?

Speaker A:

So, like, you're better off just waiting until you're 100% ready and then the relationships in the return is so much better for everybody.

Speaker A:

Okay?

Speaker A:

So I want you to think about this one and really look at it and really look at your business on this through this lens.

Speaker A:

All right?
