Every coach says the same thing when the business isn't moving. "I need more leads." And it sounds logical, it sounds actionable, it sounds like something you can actually fix. The problem is that it's almost never true, and building a strategy around the wrong diagnosis is one of the fastest ways to stay stuck.

This is the first episode in a new series where Adam Roach and Jess Webber take on the most common problems coaches name when their businesses aren't growing, and then make the case that those aren't the real problems at all. It picks up naturally from where the "Is This Actually Yours?" series left off. Once you've done the identity work, once you've started noticing what's borrowed and what's genuinely yours, you still need to figure out what's actually blocking growth. And most coaches are diagnosing that wrong.

Adam opens with the one thing he hears constantly: coaches believe they need more leads. More followers, more reach, more visibility. Jess counters with the math, because the math is actually clarifying. If you're building a one-on-one practice and targeting ten clients with even a conservative 20% close rate, you need 50 people. And you almost certainly know 50 people, or know people who know 50 people, who fit your ideal client profile. The "leads" problem isn't a quantity problem. It's a perspective problem. You're looking at your pipeline transactionally instead of relationally.

Adam names it simply: you're not looking at leads wrong, you're looking at them wrong. The moment you shift from transactional to relational, the people who are already in your world stop looking like strangers and start looking like opportunities.

From there, the conversation moves to the second thing coaches name: tech. Websites, funnels, platforms, tools. Jess has strong feelings about this one (fair warning: she's spicy). Adam built a multi-million dollar coaching business without a website. Jess has a website she built because she likes learning to build websites, not because it's ever brought her a client. The coaching industry has a deep and expensive obsession with tech as a proxy for authority, and it isn't. A text from a client you've gotten real results for does more for your pipeline than any Manus-generated website with an italicized serif font and a hero image.

The third misconception is audience size. How many followers you have, how many channels you're on, what your subscriber count looks like. Vanity metrics don't build pipelines. One specific person seeing content that was made exactly for them is worth more than a thousand passive followers who vaguely relate to you.

But before we talk about the actual problems,

I say this is because perceived problems and actual problems

are two different things.

Completely different things. Yes

They really are. I mean if you think about it Well,

let's just go right into it, right?

The the perceived problem that we watch coaches jump right into this is

I have to have leads Right and

Speaker:

have leads and then you scurry around to try to generate leads And

Speaker:

you have no idea what you're doing,

Yeah,

Speaker:

well, Adam, you're on a ton of podcasts.

I go to a lot of events and between

Mm-hmm. Mm-hmm.

the two of us, we meet a lot of coaches.

And I think you and I both agree that in conversations with coaches,

no matter where they are in their coaching journey,

they will always say that the number one problem that they have that's limiting

their growth, limiting

Speaker:

Mm-hmm.

their revenue or opportunities is a lack of leads.

Speaker:

Wouldn't you

That's

agree?

Speaker:

right. All day long. But here's the thing is that's not true.

Speaker:

That's not even close to being true.

Speaker:

And let's just keep this simple and related to even the blueprint.

Speaker:

Right. If someone's going to go into phase two and we teach them how to

go find 10 people that are in the mold of the avatar.

Speaker:

That's

Mm-hmm.

that's 10 people.

Speaker:

Mm-hmm.

And

the 10 people aspect, they're right underneath your nose.

Speaker:

You're have a high conversion rate in this in the beginning because this

Speaker:

is more relational than it is focused on a true payoff yet.

Speaker:

the thought that you need to have hundreds of leads just isn't accurate.

Speaker:

It's not accurate.

Speaker:

Well, if you even go to Pareto Principle and you say,

Speaker:

your close rate is only 20%, which is low,

Speaker:

Mm-hmm. Yep.

Speaker:

like you said, in this

Speaker:

space, that would mean if you're shooting for 10 clients,

Speaker:

you need 50 people. You have more than 50 people in your ecosystem,

Speaker:

everywhere. Yes.

whether that's your phone

contacts, your email list, your social media,

Speaker:

your ~ networking groups, or

Speaker:

Mm-hmm.

Speaker:

your industry.

Speaker:

I can guarantee you that if you are trying to build a one-on-one business,

which we teach you do that first to like

Speaker:

Mm-hmm.

figure out everything and really define things for yourself,

you know 50 people or you know people who know 50 people that can

Yep.

Speaker:

be connected to you in such

Speaker:

a way that you can hit that number of 10 really fast.

I'm smiling here. I just looked at my computer screen because that math

is so good and so simple, even at a 20 % conversion rate,

which yes, you will have more.

Speaker:

I went to your Instagram. You don't even really like social media just sometimes

Speaker:

you have 900 and 71,

and 71 because that's been my goal,

Speaker:

right? You have 900.

Speaker:

who didn't know this, ~ I don't love social media,

but I love teaching. And you can't teach a lot in a three-minute reel or less,

but you can teach longer if you go live.

my number one focus has been to grow my social media on Instagram following long

enough that I can do the thing that I know I'm the best at,

which is teaching live.

And so I need a thousand followers to do that.

and the crazy part about that is let's go back to the number one,

need leads, I need leads, I need leads.

Speaker:

Not even true, right? Let's look at your watermelon,

Speaker:

your ADHD watermelon theory. Nearly 5,000 people were looking at that,

Speaker:

right?

know what? That's been up for like 12 hours.

Speaker:

Mm-hmm nearly 5,000 people. Okay,

Speaker:

so this is this is such a misconception this

Speaker:

is such a a a Hurdle that doesn't even need to be a hurdle

Speaker:

in this space, right the word

Speaker:

Mm-hmm.

Speaker:

leads is It's not even it's not even accurately defined right though.

The word leads

Speaker:

Mm-hmm.

Speaker:

has as such a

Speaker:

You don't need leads, you just need to identify the people that have gone through

Speaker:

your unknown known like and then to trust space and you probably have more likes

Speaker:

in your database than you even know.

Speaker:

And those are people that engage with you.

Speaker:

let's clarify that funnel. We're talking about that funnel in

Speaker:

the context of building relationships with humans,

Speaker:

not like social media funnels.

Speaker:

And

Speaker:

Mm-mm.

Speaker:

I want to make that a differentiator because of the fact that we know that when

Speaker:

people are identifying their problems,

Speaker:

they might think of that differently.

Speaker:

They might think, well, I haven't built a funnel.

Speaker:

And I'm like, yes, you do. You have human relationships.

Speaker:

Therefore, you have a relationship funnel.

Speaker:

It's

Speaker:

very true and and if you are actively so I watch my wife I love my wife because

Speaker:

she is such a good Depositor right she loves to make the pause we were sitting where

Speaker:

were we yesterday? I don't know we were out and about and after church

Speaker:

and She is getting ready to go to a big event in Texas and There are

Speaker:

a few people that have been pretty instrumental in helping her

Speaker:

put these these things together

Speaker:

And she's like, I really want to send them something that is specific.

Speaker:

So she, she did, she found, she went online,

Speaker:

she went to Keeneland, which is a horse track in Lexington,

Speaker:

Kentucky. That would be specifically from her and bought these quarter zips

Speaker:

and was having them shipped. Right.

Speaker:

And why do I say that? Because she is such a great relationship builder that

Speaker:

Mm-hmm.

Speaker:

if she ever chose to, now that she would with these people,

Speaker:

but if she needed to ask them for what we call withdrawal,

Speaker:

right. And that is.

Speaker:

a lead, quote unquote, she could,

Speaker:

right? She could. So to your

Speaker:

Yeah.

Speaker:

point, it is this space of leads is such,

Speaker:

it's inaccurate, right? I need more leads,

Speaker:

inaccurate language.

Speaker:

No, it's called, don't know, one,

Speaker:

really what your problem is, and two,

Speaker:

you don't know how to use the pond that you're already in.

Speaker:

Correct. Love it.

Speaker:

And I say that rather bluntly because it's the honest truth is I sit here

Speaker:

and I watch these incredible humans.

Speaker:

And you you mentioned Instagram,

Speaker:

somebody that I met recently started following,

Speaker:

you know, a group of these people that I had met and...

Speaker:

They are hard selling a vision in their content.

Speaker:

And every time I see it,

Speaker:

~ I sit there and I try to engage with it to be supportive of them.

Speaker:

But at the same time, I cringe because I'm like,

Speaker:

that content is not going to create a ton of conversations because

Speaker:

it feels inauthentic. And

Speaker:

Mm-hmm.

Speaker:

people want to work with people.

Speaker:

They don't want to work with Claude written scripts.

Speaker:

They don't

Speaker:

Mm-mm.

Speaker:

want to work with AI generated content.

Speaker:

They want to work with a real person.

Speaker:

And so if you're trying to grow a business,

you need to build your strategic focus around

Speaker:

authentic relationship building,

Speaker:

and that's Adam's funnel, of getting people who know you to like you,

who like you to trust you, and who trust you get into conversation with

Speaker:

you about a potential coaching opportunity if those people in that funnel

Speaker:

are your ideal avatar. Because it's not everybody,

it's the right people.

Speaker:

But the only way you're going to know that is if you spend time talking

Speaker:

to them and nurturing relationships.

is not about all the things that people actually believe that they think

are the problems. So let's spend a couple minutes here,

I think, talking about the couple,

Speaker:

two, three things that we see that people name as the specific issue that they have.

Speaker:

So we mentioned leads specifically,

but there's other things as well that they think are their problems.

Speaker:

Well, before we transition, because tech is gonna be the next one

Speaker:

I'm gonna bring up, right? Tech

Speaker:

okay, okay.

Speaker:

is... We gotta go back to Theo of Golden,

right? We gotta go back to that book.

Speaker:

We gotta go back to... We've never talked about it,

but you and I talked about it offline here.

Speaker:

That is such a fun book. I'm not at the end,

so don't ruin it for me, because I know you've read it way when it first came out.

Speaker:

I love that, right? I love how he builds relationships.

Speaker:

I don't know how it ends. Don't spoil it for me.

Mm-hmm. I'm saying nothing.

~ but at the end of the day, okay,

He is not, I can tell you that much.

right? And so I'll, I'll move on from there,

but it's, you have a pipeline already of leads that you just

haven't clearly identified because you're looking at just the word lead

as a transactional thing, or you're looking at a lead as a relational thing.

And that's how I want

Speaker:

to share that from a pipeline standpoint,

you have leads. You're just looking at them wrong.

Speaker:

Let's go to tech.

Speaker:

That is a beautiful way to say that.

Speaker:

I almost feel like we need to loop back.

Speaker:

So you're looking at them as relational,

Speaker:

not transactional. my God. Okay.

Speaker:

For anybody that didn't hear that,

please go write that down. Go ingrain that in your brain somewhere.

Cause that is game changing for your behavior.

Speaker:

Mm-hmm.

Speaker:

And when

you can look at it that way, then when we go into tech,

Speaker:

it makes way more sense. And this is why I wanted to land on.

Speaker:

on that so hard was because when people are looking at things transactionally,

Speaker:

that's when they feel that they have to scale bigger.

Speaker:

And so they need more leads because they're having enough transactions.

Speaker:

But when you're deepening

Speaker:

Yeah, that's very true.

relationships and you're not thinking about it transactionally,

Speaker:

it doesn't make it a numbers game in the same way.

And

Yep.

Speaker:

so if you're transactionally focused,

Speaker:

then yes, tech is definitely the next place that we see people feel like they have

Speaker:

Mm-hmm. Yep.

Speaker:

problems.

Speaker:

What we mean by tech is a lot of things.

Speaker:

It's websites, it's platforms for communities,

Speaker:

it's lead magnet funnels and lead magnets.

Speaker:

It's anything related to a tech stack outside of like the ability

Speaker:

to pick up somebody and call them,

Speaker:

text them, or do a Zoom call.

Speaker:

You don't that

Speaker:

Wait, you don't?

Speaker:

No.

Speaker:

to...

Speaker:

That's a problem, you guys. That is a problem.

Speaker:

That is so small on the scale of priority.

Speaker:

You don't need that. Let me back up here.

Speaker:

When I started this in 2019, tech,

Speaker:

I couldn't even spell tech, right?

Speaker:

All I had was relationship type conversations.

Speaker:

that then yes, they landed in the coaching space.

Speaker:

And when it came time to billing Jess,

Speaker:

this was so backwards. I would shoot them

Speaker:

a monthly real ~ email that went over what we had covered for that month.

Speaker:

At the bottom of it, I would say,

Speaker:

Hey, I'm looking to fill five more spaces.

Speaker:

Who can you connect me with? And by the way,

Speaker:

here's the Venmo link. Please pay me.

Speaker:

Right. mean, that's how it was.

Speaker:

Yeah.

Speaker:

And it was every

Speaker:

single month I did that. But guess what?

Speaker:

Number one, my retention rate was high.

Speaker:

And number two, there are still some of those clients ~ that in a generalist space,

Speaker:

I will call myself out here, I still coach,

Speaker:

but we've had great results. So what does that mean in tech space?

Speaker:

Don't go build a website right now.

Speaker:

Don't go do that, right? You don't need that.

Speaker:

Wait a minute. Don't go build a website.

Speaker:

Mm. Yeah. Mm.

Speaker:

I have to add a big asterisk to that.

Speaker:

I've broken Adam's

brain and I think it's funny. ~ Don't go build a freaking website with Claude

or Manus and launch it. Please for the love of God.

And this is a huge piece of this is coaches are quick building content,

including tech and tech stacks.

with AI because AI is a great tool and it is a leverage piece,

but they're doing it in such a way that it actually cheapens what they have

to offer. And

so if you are somebody that has built a website using something like Manus

and it has the little eyebrow and then it's got the big DM Serif font with

italicized or colored bolded word,

and then you've got the regular Serif font below,

for the love of Pete, just go like turn it off right now because nobody needs that

shit. And yes, I am cursing because that's how frustrated I am by how many people

I see launch these really shitty websites because they think they need

Speaker:

Mm-hmm. Yep.

the website and nobody

is going to the website to decide whether or not you can solve their problem because

they don't know you exist and they don't care about a website because

Speaker:

the websites don't give authority despite the fact that you may think they do.

testimonials from a client you've worked for are way better.

And that could be a video that they've recorded and texted to you.

a like 30 second video that still gets him connections and leads today.

It had nothing

My website is there for me to learn how to build websites because I'm a nerd

because I don't want to be the person who has the manest generated one.

Well, and again, love your love your passion there.

If you're looking to build this business,

eventually you will need some form of.

but we have so many different billboard opportunities,

but the point is problem for the coach is they go into this tech obsession

space and just waste money.

It's wasting money and

time. Yeah, where all of this is right underneath your nose.

So with that being said, it's it's I know you can hear us.

Speaker:

You don't need it right now.

need it right now. Now, again,

let's talk about what are we really trying to identify here is let's fill this

pipeline, right? Let's get this pipeline to the point where you're starting

Speaker:

to have people come to you because of the relationships they're building,

because of the value you're going to provide them,

because they can see you as the end solution so that you can actually start making

Speaker:

some money in this coaching space.

Speaker:

Okay.

Speaker:

Mm-hmm. Well,

Speaker:

yeah, I mean, it's this thing of people are struggling,

Speaker:

especially when they start a coaching business with imposter syndrome,

Speaker:

and they believe that a tech stack is going to give them more authority,

Speaker:

that billboard is. And I mean,

Speaker:

I am not saying don't ever have a website.

Speaker:

That's not what I'm saying at all.

Speaker:

I'm saying it doesn't need to be the first thing that you focus on.

Speaker:

because of the fact that you probably are gonna have to change

Speaker:

it significantly once you actually start coaching people and figure

Speaker:

out your language, your IP, all of that kind of thing.

Speaker:

The other piece that I find so interesting is the fact that people feel like

Speaker:

authority comes from the channels that they are showing up on.

Speaker:

And that's kind of, me, another place that I think people name as a problem when

Speaker:

it actually isn't. And that's how big their audience is on their chosen channel.

Speaker:

Yeah. And what we watch is coaches attempt to be

Speaker:

on so many channels, right?

Speaker:

Mm-hmm.

Speaker:

Whether that's a social media channel or the social media channels such as Facebook,

Speaker:

Yeah.

Speaker:

Instagram. ~ I don't think we have many

Speaker:

TikTok.

Speaker:

that are on Snap. But Snap is one of them.

Speaker:

TikTok, right? mean, unless they're like a teen doing Snap.

Speaker:

~ TikTok.

Speaker:

And here's the thing with the channels,

Speaker:

you've got to realize again, let's go back to our favorite word that we've been

Speaker:

talking about this entire time is relationships.

Speaker:

Where are you establishing relationship?

Speaker:

Where are you establishing someone to move through our four categories of unknown,

Speaker:

known, like and trust? How are they moving through there?

Speaker:

Because if we go look at a lot of the coaches,

Speaker:

let me rephrase that, if we look at some of the coaches as it relates

Speaker:

to their channels,

Speaker:

Jess, I'm going to go ahead and say they have no freaking idea who they even are.

Speaker:

Right. Their

Speaker:

Right.

Speaker:

identity is wrapped up in something from yesterday that they're trying to show

Speaker:

up as that on a social media channel.

Speaker:

And it's like, it's it's it's not landing.

Speaker:

Right. It's not. Yeah.

Speaker:

well, it's inauthentic and it's

Speaker:

borrowed authority from a borrowed identity.

Speaker:

so, and we've talked about this some and you and I ad nauseum talk about it,

Speaker:

YouTube is not an authority building platform.

That's fine. But I know that I have 400 plus unique listeners in the

few months that I've been running my podcast.

400 plus people that have listened to at least one episode of mine,

which is great, because that's more of my ideal avatar than people

who can click subscribe on a platform like YouTube,

Instagram, whatever.

And so

Vanity metrics don't make for a filled pipeline is the key thing here.

And vanity metrics don't make you an authority.

And so I just want listeners to hear that if you're sitting here trying

to build a coaching business, could be one-on-one,

could be a group, you could be trying to simultaneously launch both,

which if you are, please for the love of God,

stop and go back to one-on-one.

That's a whole nother conversation.

I know too many people who are doing that.

But the key thing here is you need to just be yourself and connect with real

humans. Stop worrying about trying to have all the channels and focus

up there authentically and that's it.

If you have a specific idea, specific avatar,

specific payoff, get on there and talk to that human.

When you get on there and it drives me crazy and this is just being spicy

I'm gonna lean in on the channels.

When someone says, hey I just wanted to jump on here.

No you didn't, you did that intentionally.

right. You didn't accidentally push the button and say,

I want to jump on. No, you did it intentionally because you're trying

to gain attention. You're trying to whatever it is.

Speak to the avatar. Speak to the challenge of the avatar.

Speak authentically to it. Use the channel the way that was meant to be.

Actually, if you're using the channel the way it was meant to be,

Speaker:

if we're talking about the Facebooks or the Instagrams of the world,

Speaker:

they love entertainment. So if you want to entertain,

Speaker:

entertain to your avatar, right?

Speaker:

If you want to teach, go to YouTube.

Speaker:

If you want to do those types of things,

Speaker:

get a little bit longer form, ~ use that type of stuff.

Speaker:

But understand how to use the channel,

Speaker:

right? Understand how to use the channel to build relationships,

Speaker:

to build authentic relationships and not sell,

Speaker:

right? Don't sell. Stop selling on your channel because you're

Speaker:

not building your pipeline. You're not doing anything in that space that's going

Speaker:

to serve you well.

Speaker:

you are actually hurting yourself and the algorithm

Speaker:

by selling in your posts, in your reels,

Speaker:

because it says that that is less likely to be engaged content.

Speaker:

So we're going to show it to fewer people.

Speaker:

we're going to slowly phase out your content and not let as many people

see it because of the fact that it feels less like you're here to do the one thing,

which is be social.

Selling and social are two totally different avenues.

I'm a recovering addict of selling on the social media world.

the people who are like comment.
